Let me push back on the constant wave of AI optimism for a moment.
AI is powerful. I use it every day. It accelerates research, sharpens analysis, and gives leaders another lens to look through.
But at the strategy level, AI still has predictable failure points. Organizations that are not paying attention to those limits are operating with a blind spot.
And blind spots in strategy have a way of becoming very public lessons.
Here are four places where AI consistently struggles.
1. Confident Answers That Aren’t Always Right
Large language models are built to produce answers that sound coherent and plausible.
The problem is that plausible and accurate are not the same thing.
When AI moves outside the boundaries of its training data, it can generate strategic analysis that reads well… but contains factual gaps or faulty assumptions. And it often delivers those answers with confidence.
The danger is not obvious failure.
The danger is confident failure that passes the first review.
2. The Past Is Not the Future
AI systems learn from historical data. That works well when patterns repeat.
Strategy often lives in moments where patterns break.
AI cannot fully anticipate:
• sudden market discontinuities
• new regulatory shifts
• competitive moves that have no precedent
• emerging technologies that rewrite the rules
AI can tell you what worked before.
Strategy leaders still have to decide what will work when the game changes.
3. Optimization Without Judgment
AI optimizes toward the goal it is given.
That sounds helpful—until the objective itself is incomplete or poorly framed.
And if we’re honest, strategic objectives inside organizations are often messy, political, and evolving.
AI will optimize toward the wrong target very efficiently if the target itself isn’t well defined.
That’s not a bug. It’s simply how the technology works.
4. The Cultural Blind Spot
AI systems reflect the data used to train them.
That means they tend to prioritize what can be measured:
• efficiency
• output
• cost reduction
• quantifiable performance
But organizations also run on things that are difficult to quantify:
• trust
• culture
• team cohesion
• leadership credibility
AI can inform those discussions.
It cannot replace the human judgment required to navigate them.
So what should leaders do?
Track AI failures with the same discipline you track AI wins.
Build your own internal map of where AI performs well—and where it needs human judgment alongside it.
The organizations doing this well are not anti-AI.
They are simply AI realists.
And realism, especially in strategy, tends to outperform hype over the long run.
